How long should a commercial roof takeoff take?
The short answer: four to twelve hours of estimator time for a typical commercial job done by hand, and the range is wide because the drivers are not what most people assume.
Realistic ranges by job type

Those are hours of focused work, which is not the same as elapsed time. A four-hour takeoff done in twenty-minute slices between phone calls takes three days and comes out worse, because takeoff quality depends on holding the whole set in your head at once.
What actually drives the time
Not square footage. A 200,000 square foot warehouse with one system and eight penetrations is faster than a 40,000 square foot medical building with four roof levels, thirty curbs, and a tapered system. The real drivers:
- Number of distinct roof areas. Each one is effectively its own takeoff.
- Penetration count and variety. Thirty identical VTRs is one line. Thirty different things is thirty decisions.
- Detail count. Every unique edge, transition, and termination is a separate assembly to quantify.
- Drawing quality. A clean set with dimension strings is twice as fast as a scanned set where you scale everything and squint at symbols.
- Spec completeness. A thorough Division 7 saves hours. A vague one costs hours of hunting and generates RFIs.
- Whether the set is current. Discovering Addendum 2 halfway through means redoing work.
Where the hours actually go
Estimators consistently underestimate the non-measuring parts. A rough breakdown of a typical eight-hour commercial takeoff:

Counting is the biggest single block, and it is also the least skilled part of the job. That is worth sitting with: your most experienced person spends a quarter of their bid time counting symbols on a page.
Signs yours is taking too long
- You are measuring the same thing twice because you lost track of what you already covered. Usually means no systematic order.
- You are hunting for the spec section repeatedly. Read Division 7 once, front to back, before measuring anything.
- You are rebuilding the same labor math every job. Production rates and crew rates should live in a template, not in your head.
- You are stopping to email the GC mid-takeoff. Collect questions as you go and send them in one batch.
- You are pricing while measuring. Separate the two passes. Quantities first, money second.
The real question: how many can you do?
This matters more than how long one takes. Run the arithmetic on your own shop. One estimator, eight hours a day, but realistically four of those hours are bid production and the rest is phone calls, submittals, and meetings. At six hours per takeoff, that is roughly three or four bids a week, call it fifteen a month at a sustainable pace.
Now count your invitations. Most commercial roofing contractors we talk to are getting twenty to forty a month. The gap between those two numbers is the no-bid pile, and at a 25% hit rate on jobs you never priced, it is the largest single line of lost revenue in the business.
Where the time can actually be cut
Two of the six activities above are mechanical: measuring and counting. Together they are about 45% of the work, and they are exactly the parts where a machine that reads every page can carry the load, as long as it shows its evidence and admits what it could not read.
The other 55% is judgment: interpreting the spec, deciding the assembly, building labor from rates you trust, deciding what to exclude and what to ask. That part should stay with your estimator, because that part is where the bid is actually won.
The goal is not a takeoff with no human in it. The goal is your estimator spending their hours on the 55% that requires them.
